Holiday Order Fulfillment Checklist for Small E-commerce Teams

For small online shops, November and December can bring several times the usual number of orders. Black Friday falls on 27 November in 2026, followed by Cyber Monday and the December rush up to carrier cutoff dates. A packing table that works fine in March becomes a bottleneck. A fulfillment checklist keeps every order moving, accurate and on time.

Before Peak Season

  • Forecast order volume from last year and current trends
  • Order packaging, tape, labels and printer supplies early
  • Set up a clear pick, pack and ship layout with labelled stations
  • Recruit and train temporary packers
  • Note carrier holiday cutoff dates and publish them on your site
  • Test label printers and scales

Daily Opening

  • Print or pull the day's order list in priority order (expedited first)
  • Check packaging and label stock
  • Check scales and printers
  • Brief the team on volume and any special orders

Picking

  • Pick by order or by batch, consistently
  • Scan or tick each item as it is picked
  • Flag any out-of-stock item immediately, not at the end of the day

Packing

  • Check every item against the packing slip
  • Use the right box size to avoid damage and extra postage
  • Add inserts, gift notes or returns information as required
  • Seal and label; check the label matches the order

Shipping

  • Sort parcels by carrier
  • Scan parcels into carrier manifests
  • Confirm pickup times or drop-off
  • Send tracking notifications

End of Day

  • Reconcile orders shipped against orders received
  • List any orders held back and why
  • Restock packing stations
  • Clear and tidy the floor for tomorrow

Customer Service During Peak

  • Reply to "where is my order" messages with tracking links quickly
  • Be clear about cutoff dates and stock levels
  • Log damaged or wrong orders to spot patterns
