A sandwich shop's entire business happens between roughly 11:30 and 1:00. That ninety-minute window carries most of the day's revenue and all of the day's stress, and it either works or it does not based on decisions made three hours earlier.

Opening

- Confirm backups for every high-volume item are staged in the reach-in
- Confirm the backups are within arm's reach, not in the walk-in
- Confirm portioning tools are in every pan
- Confirm wrapping paper, bags, and labels are stocked at the wrap station
- Confirm the toaster or oven is at temperature
- Confirm the register area has bags, napkins, and utensils
- Confirm drink cooler is fully stocked and cold
- Confirm chips and sides are stocked and faced
A backup pan in the walk-in is a backup that costs ninety seconds and stalls the line. Every high-volume item has a backup within reach.
Pre-Rush Briefing
- Confirm today's specials and any 86'd items
- Confirm the catering and large orders and their pickup times
- Assign line positions and the wrap position
- Assign who handles online and delivery orders
- Confirm the expedite plan for large orders during the rush
- Confirm who restocks so the line never leaves position
The person who restocks during the rush is assigned in advance. Without it, the line stops while a sandwich maker walks to the walk-in.
During the Rush
- Keep the line moving; never stop for a restock
- Call out orders clearly and confirm modifications
- Confirm allergen orders are made with clean tools and gloves
- Wrap and label accurately, including modifications
- Keep the wrap station clear
- Restock pans before they empty, not after
- Monitor hold temperatures without interrupting flow
- Handle online orders on a separate timeline from the counter

Post-Rush Reset

Closing
- Break down the line and store product per policy
- Discard anything past its date or hold time
- Record all waste
- Clean and sanitize slicers, boards, and all equipment

- Empty and clean the drain and floor sinks
- Sweep and mop all floors
- Clean the dining room and restrooms
- Take out all trash and clean the trash area
- Record closing temperatures
- Complete the prep list for tomorrow based on today's usage
- Reconcile the register and secure the deposit
- Confirm all equipment is off or set as required
- Secure the building and set the alarm
Writing tomorrow's prep list from today's actual usage is what keeps par levels accurate. A list copied from last week is a list producing waste or shortages.
