How to Run a Year-End Inventory Count Without Losing a Weekend

For many businesses, the year-end inventory count is a requirement from the accountant: the value of stock on hand affects cost of goods sold and taxable profit. It is also one of the most dreaded jobs of the year. Done badly, it eats a weekend and produces numbers nobody trusts. Done well, it is a few focused hours with a clear plan.

Talk to your accountant first about timing and method. The IRS, for example, expects businesses that carry inventory to use a consistent method of valuing it, as explained in its guidance for small businesses on inventory.

Two Weeks Before

  • Pick the date and time, ideally when the business is closed or quiet
  • Decide the method: full count, or cycle counts plus a final count
  • Clean and organise stock areas so items are easy to count
  • Process all pending deliveries, returns and transfers before the count
  • Print or prepare count sheets by area
  • Assign counters and checkers

Map the Space

  • Divide the store, kitchen or warehouse into numbered zones
  • Count each zone completely before moving on
  • Label zones with tags so nothing is counted twice or missed
  • Include back rooms, display areas, off-site storage and items on hold

The Day Before

  • Stop receiving where possible
  • Finish restocking so shelves and storage match the system
  • Brief the team on the process
  • Prepare tools: scanners, clipboards, pens, calculators, tags

Count Day

  • Count in pairs: one counts, one records
  • Count every item in a zone, then tag the zone as done
  • Record damaged, expired or unsellable stock separately
  • Do not estimate; count
  • For bulk items, use consistent units

Check and Recount

  • Compare counts with system quantities
  • Recount zones or items with large variances
  • Use a different person for recounts
  • Investigate big differences: missed deliveries, unrecorded waste, theft

Reconcile

  • Update the system with final counts
  • Write off damaged and expired stock according to your policy
  • Share results with your accountant
  • Note lessons: problem areas, recording errors, process gaps
